Copilot Cowork Is Live - And Microsoft Has Changed the Cost Rules Again 😤

Just three months ago, we told you Microsoft was finally making Copilot easier to budget for. Month-to-month licensing, no 12-month lock-in, predictable per-user pricing - it felt like Microsoft had listened to every SME that said "we need cost certainty before we commit to AI".
So here's the frustrating part. Copilot Cowork went generally available worldwide on 16 June 2026, and bolted onto that nice, predictable per-user Copilot fee is a brand-new variable-cost layer - billed in credits - that can swing wildly depending on how hard your team actually uses it. Just as everyone got comfortable talking about Copilot in pounds-per-seat-per-month, Microsoft has quietly reintroduced the one thing every finance director hates most: a bill nobody can predict.
We understand that agentic AI running entire tasks end-to-end isn't free to operate. But the goalposts have moved again, and if you don't get ahead of it, that "predictable" Copilot spend won't feel quite so predictable come your next invoice.
What Is Copilot Cowork, Actually? 🤖
Before we get into the cost side, it's worth being clear about what you're actually paying for - because Cowork is a genuinely different feature set to the Copilot most people are used to.
Regular Copilot helps you while you work - drafting an email, summarising a document, suggesting a formula. Cowork takes a task off your plate entirely. You describe the outcome you want, and Cowork plans the steps, uses the right tools, and runs the whole thing end-to-end in the cloud, even if your laptop is switched off.
It's grounded in your organisation's own data, via Microsoft's Work IQ, so tasks are based on your actual files, emails, and context - not generic web knowledge.
It picks the right model for the job, choosing between Anthropic's Opus 4.8 and Sonnet 4.6 today, with a cheaper Microsoft-built "Cowork 1" model on the way for simpler tasks.
It runs inside your Microsoft 365 security boundary, so the same compliance, audit logging, and data protection rules that already govern your tenant apply to what Cowork does.
It connects to a growing list of business tools Miro, monday.com, Adobe, Canva, Atlassian, and more either live now or coming soon - plus your own custom "skills" for repeatable tasks.
Some prime use cases Microsoft has highlighted from the Frontier preview:
An engineering team had Cowork batch-edit a large set of spreadsheets and generate dependency flow charts from them - a job that would normally eat a day of manual cross-referencing.
A product team used it to compare roughly 4,000 files between two product versions, flagging exactly what had changed without anyone opening each file by hand.
A sales lead used it to triage a stalled pipeline - working through dozens of dormant deals to identify which ones were worth chasing and why they'd gone quiet.
Someone even had it fill their basket on a Supermarket!
So - What's Changed?
Copilot Cowork - the agentic feature that plans and runs complex, multi-step tasks end-to-end - is now GA worldwide, after three months in Frontier preview.
It sits on top of your existing Microsoft 365 Copilot User Subscription Licence (USL), but usage is billed separately in Copilot Credits
Credit cost is calculated from four factors: model used, context retrieval, tool calls, and runtime. A "light" task might run 100-300 credits, a "medium" task 400-700, and a "heavy" task 700+ - roughly £1 to £5+ per task at Microsoft's standard pay-as-you-go rate
Two ways to pay: Pay-as-you-go at roughly 1p per credit (the underlying USD rate is $0.01), or commit to a volume up front for a discount.
Billing started on 16 June 2026. If your organisation used Cowork during the Frontier preview (30 March - 16 June), you get a grace period - no charges until 1 July 2026.
How to Stay in Control🤖📊
A few months ago, the headline message was "more flexibility, less commitment." Now there's an entirely new, usage-based cost dimension sitting on top of the licence fee you'd only just made sense of.
The one bit of good news: Cowork is off by default. The catch is that this also means nobody is automatically protected - someone in your business has to actively go in and configure spending limits, alerts, and budgets before anyone starts using it. Skip that step, and a handful of enthusiastic users running "heavy" tasks could rack up real spend before anyone notices.
There are also some practical administrative steps you can take to help your organisation take control.
Set spending limits at tenant, group, and user level - hard caps stop one user or department quietly blowing the budget.
Turn on usage alerts so the right person gets notified before spend becomes a surprise rather than after.
Use the usage reporting dashboard to see cost broken down by user, group, and feature - not just a lump sum on next month's invoice.
Decide upfront between Pay-as-you-go (flexible while you learn real usage patterns) and P3 prepay (cheaper once usage settles down).
Review your top Copilot users now, especially if you were part of the Frontier preview - billing protection runs out on 1 July 2026.
Our final thoughts
While we love and see the benefits of AI, Copilot & Cowork there forever seems to be a cat mouse game of trying to work out how much things will cost. With no real Calculator available to help someone understand what is a "light" task versus what is "heavy" and how much is this going to cost.
